What the work looked like.

Four companies, four different starting points: an IT landscape to connect, processes to design around the customer, sales and service to bring onto one platform, and a closer customer relationship despite an indirect sales model.

Questions

Checking a partner’s references

Case studies and testimonials are a starting point, but ask for references you can call, ideally at companies with a similar size, industry and sales process to yours, and ask them what went wrong during the project, as well as what went right.

Useful questions include how closely the delivered timeline matched the original estimate, how the partner handled scope changes mid-project, and whether the team that scoped the project is the same team that delivered it, a common source of misalignment at larger implementation firms.

A customer list naming specific companies, rather than generic "manufacturing clients" language, is easier to verify: you can look up whether those companies are a similar size and sales model to yours, and reach out to them directly if a partner is willing to make the introduction.

Both matter, but industry fit tends to predict process fit better than company size alone. A manufacturer with a similar multi-tier distribution model will surface more relevant lessons than a same-size company in an unrelated industry, so start with industry and use size to narrow the list.
